Every organization – whether a school, a hospital, or a corporation – faces moments when change becomes necessary. But change rarely happens smoothly. There are always factors pushing it forward and others pulling it back. Understanding this tug-of-war is what Force Field Analysis is all about. Developed in the 1940s by German-American social psychologist Kurt Lewin, this tool gives managers, educators, and leaders a structured way to visualize, assess, and act on the forces surrounding any proposed change. It is simple enough to use on a whiteboard, yet powerful enough to drive major organizational decisions.

What is force field analysis?

Force Field Analysis is a decision-making and change management tool that maps the competing pressures surrounding a proposed change. At its core, it rests on one foundational idea: any current situation exists in a state of equilibrium – held in place by two sets of opposing forces. According to Lewin, for change to happen, this equilibrium must be disrupted. As he described it, cultural and social patterns are maintained much like a river – shaped by the balance between forces that accelerate flow and friction that slows it down. To shift that flow, you either increase what drives the water forward or reduce what holds it back.

These two sets of forces are:

  • Driving forces – Factors that promote and support change, such as competitive market pressure, new technology, cost-saving opportunities, leadership vision, or demand from stakeholders.
  • Restraining forces – Factors that resist or block change, such as employee resistance, limited resources, fear of disruption, entrenched habits, or financial constraints.

Lewin’s change management approach is built on a clear principle: change occurs when driving forces outweigh restraining forces. The role of the Force Field Analysis is to make this balance visible, so leaders can act on it strategically rather than reactively.

Connection to Lewin’s three-stage change model

Force Field Analysis sits within a broader framework known as Lewin’s Model of Change, which describes change as a three-stage process. First comes Unfreezing – recognizing the need for change and loosening the current equilibrium. Then Change (Transition) – actively implementing new processes, behaviors, or structures. Finally, Refreezing – stabilizing and reinforcing the new state so it becomes the norm. Force Field Analysis supports all three stages by helping leaders understand what needs to shift, where to apply effort, and how to sustain momentum after the change is made.

Steps to create a force field diagram

Creating a Force Field Diagram is not complicated, but it does require honest input and ideally a collaborative team effort. A small team of five to ten people ensures multiple perspectives and reduces bias. Here is a step-by-step walkthrough:

Step 1: Define the change clearly

Start by writing a precise statement of the proposed change. Vague goals lead to vague analysis. For example, “We want to implement blended learning across all departments” is a clear, specific goal. Place this statement in the centre of your diagram – it becomes the focal point around which all forces are mapped. Being as specific and realistic as possible at this stage is essential for the analysis to yield actionable results.

Step 2: Identify driving forces

Brainstorm all the factors that support or accelerate the proposed change. These can be internal (management support, employee enthusiasm, available budget) or external (competitive pressure, regulatory requirements, new technology). Tools like SWOT analysis and stakeholder mapping can complement this step by surfacing forces you might otherwise overlook. Write each driving force on the left side of the diagram.

Step 3: Identify restraining forces

Next, list everything that could oppose or slow down the change. Common restraining forces include fear of the unknown, existing organizational structures, lack of skills, financial constraints, or obligations to external partners. Be honest here – understating resistance leads to poorly planned change initiatives. Add these forces to the right side of your diagram.

Step 4: Score each force

Not all forces carry equal weight. Assign each force a score from one (weakest) to five (strongest) based on the degree of influence it has on the change. This scoring transforms a subjective list into a quantifiable comparison. Once scored, draw arrows representing each force – the thicker or longer the arrow, the higher the score. Then total the scores on each side.

Step 5: Analyze and plan strategy

Compare the totals. A higher score for driving forces indicates a greater likelihood of success, while a higher score for restraining forces signals significant challenges ahead. If restraining forces dominate, do not abandon the idea – instead, develop targeted strategies to strengthen key drivers and weaken the most impactful barriers. Research suggests that reducing restrainers is often more efficient than simply boosting drivers, since removing friction tends to unlock momentum faster than adding pressure.

Step 6: Implement and monitor

A Force Field Analysis is not a one-time exercise. The force field should be monitored continuously and revisited as circumstances evolve. Forces change – an employee who was resistant at the start may become a champion after proper training. Reassessing periodically ensures your strategies stay aligned with the actual situation on the ground.

Applications in business and education

Force Field Analysis is versatile – it has been applied effectively in business, healthcare, government, and education. Its value lies not just in identifying forces, but in converting those findings into actionable plans for specific contexts.

Organizational restructuring in business

When companies undergo major restructuring – such as mergers, shifts to remote work models, or technology adoption – Force Field Analysis provides clarity before decisions are finalized. For instance, when a company considers adopting a new Customer Relationship Management (CRM) system, driving forces might include the need for better customer data and operational efficiency, while restraining forces could include staff resistance to learning new software and high implementation costs. By mapping and scoring these forces, leadership can prioritize strategies – such as phased rollouts and targeted training – to address the most significant barriers before they derail the project.

Research from Gartner indicates that organizations successfully managing change strategies can increase success rates by up to 14 times compared to those that do not. Force Field Analysis directly contributes to that structured approach by making the change landscape transparent and manageable.

Process improvements and digital transformation

For organizations undergoing process improvements – streamlining workflows, cutting costs, or eliminating inefficiencies – Force Field Analysis helps identify precisely where the friction lies. Within the Six Sigma DMAIC framework, for example, it is used in the Analyze phase to identify forces behind a problem, and in the Improve phase to guide strategies for strengthening drivers and weakening restraints. This makes it a natural complement to data-driven quality management methodologies.

Implementing new teaching methods in education

In educational settings, Force Field Analysis engages diverse stakeholders – teachers, administrators, parents, and students – to collaboratively map the current state of a reform initiative and the barriers standing in the way of its goals. Consider a school planning to shift from traditional rote learning to project-based learning (PBL). Driving forces in this scenario might include growing evidence for improved student engagement, increasing emphasis on critical thinking skills, and institutional pressure to modernize pedagogy. Restraining forces could include teachers’ unfamiliarity with PBL methods, insufficient professional development time, students’ initial discomfort with independent learning, and concerns from parents about exam performance.

By mapping and scoring these forces, school leaders can design a realistic transition plan – starting with pilot classrooms, offering structured teacher training, and communicating outcomes to stakeholders – rather than attempting a system-wide rollout that is likely to stall. Schools and universities similarly use the tool when introducing digital platforms or curriculum reforms, assessing both faculty readiness and student benefit before committing to full implementation.

Broader institutional change management

Beyond individual projects, Force Field Analysis supports broader strategic decisions. HR departments use it to introduce new policies, diversity initiatives, or training programs – balancing employee needs against anticipated resistance. Public institutions use it for policy implementation. The tool’s flexibility means it scales equally well for a single-department decision and an organization-wide transformation.

Limitations to keep in mind

Force Field Analysis is powerful, but it is not without limitations. Critics point out that the model simplifies complex realities by reducing them to just two opposing forces, and that scoring individual forces involves a degree of subjectivity. It also does not, on its own, explain the underlying causes of resistance – only surfaces them. For this reason, it works best when used alongside complementary tools like stakeholder analysis, root cause analysis, or SWOT analysis, which add depth to what the Force Field diagram identifies at a high level.

Despite these limitations, the tool’s core strength – making invisible forces visible and turning analysis into strategy – has kept it relevant across decades of organizational change practice. Used thoughtfully and collaboratively, it remains one of the most accessible and effective frameworks a leader or educator can deploy when navigating change.
