Where does creativity come from? It’s one of the oldest questions humans have asked – and the answers have shifted dramatically across centuries. Early civilisations attributed creative genius to the gods. Modern psychologists map it using tests, theories, and empirical data. Between those two poles lies a rich intellectual landscape: four major psychological approaches that each illuminate a different facet of how creativity actually works. Understanding these theories doesn’t just satisfy academic curiosity – it has real implications for how we teach, lead, and learn.

The mystical approach: creativity as divine inspiration

Long before psychology existed as a discipline, creativity was explained through the supernatural. Ancient cultures, including those of Greece, China, and India, largely saw art and invention as a form of discovery rather than human creation – something channelled from divine sources, not generated from within. In the Judeo-Christian-Islamic tradition, creative power was considered the sole province of God, with human creativity viewed as a pale reflection of divine will.

This mystical approach frames creative individuals not as skilled practitioners but as chosen vessels – conduits for ideas that transcend ordinary human understanding. Figures like Leonardo da Vinci and William Shakespeare were often spoken of in these terms: touched by something beyond their own intellect. The notion of the “muse” in poetry, the “eureka” moment in science, and even today’s casual language around creative “genius” all carry echoes of this view.

While the mystical approach has little empirical grounding in modern psychology, it still holds cultural weight. It captures something real: the experience of creativity can feel involuntary, sudden, and inexplicable – even if the underlying mechanisms are cognitive, not supernatural. Recognising this helps explain why so many people feel creativity is something they either “have” or “don’t have,” and why demystifying it matters so much for education.

The psychometric approach: measuring creativity

The scientific study of creativity as a measurable human ability began in earnest in 1950, when psychologist J.P. Guilford – then president of the American Psychological Association – called for creativity to be studied and measured as an intellectual function. His landmark address changed the direction of psychology research for decades.

Guilford’s Structure of Intellect and divergent thinking

Guilford proposed that every mental task comprises three parts: an operation, a content, and a product. Among the five types of cognitive operations he identified, one stood apart: divergent production – the ability to generate multiple, varied responses to an open-ended problem. He labelled this cluster of mental tasks “divergent thinking” and positioned it as central to creativity.

This was a foundational insight. Before Guilford, intelligence research focused almost entirely on convergent thinking – finding the single correct answer. By distinguishing divergent from convergent thinking, Guilford established that creativity is not one abstract concept but a category of distinct abilities, which opened the door for other researchers to study it empirically.

Guilford identified several core components of creative thinking:

  • Fluency – the ability to generate a large number of relevant ideas quickly
  • Flexibility – the capacity to shift perspectives and produce ideas across different categories
  • Originality – producing statistically rare or unusual responses
  • Elaboration – the ability to develop and refine ideas in detail

Building directly on Guilford’s framework, psychologist E. Paul Torrance developed the Torrance Tests of Creative Thinking (TTCT) in 1966, which remain among the most widely used tools in educational creativity assessment. These tests score participants on exactly those four dimensions – fluency, flexibility, originality, and elaboration – and have generated an enormous body of research.

The psychometric approach transformed how educators and researchers think about creative ability. Rather than treating creativity as an all-or-nothing gift, it positioned creativity as a set of cognitive skills that can be identified, measured, and potentially developed. That shift had lasting consequences for curriculum design and gifted education programmes worldwide.

The social psychological approach: motivation and environment matter

While the psychometric tradition focused on measuring cognitive traits within individuals, a parallel line of research asked a different question: what social and environmental conditions make creativity more or less likely to occur? Two researchers stand out here – Teresa Amabile and Mihaly Csikszentmihalyi – each of whom showed that creativity cannot be understood in isolation from context.

Teresa Amabile and the componential theory

Teresa Amabile’s Componential Theory of Creativity, first articulated in 1983, is a comprehensive model of the social and psychological factors necessary for creative work. It rests on a clear definition: creativity is the production of ideas or outcomes that are both novel and appropriate to a goal.

Amabile argues that creativity requires the confluence of three individual components and one external one:

  • Domain-relevant skills – knowledge, technical expertise, and talent in the specific area
  • Creativity-relevant processes – cognitive and personality traits conducive to novel thinking, including tolerance for ambiguity, risk-taking, and the ability to break out of habitual patterns
  • Intrinsic task motivation – the internal drive to engage with a task because it is interesting, challenging, or personally meaningful
  • The social environment – the surrounding conditions that can either support or obstruct the other three components

The centrepiece of Amabile’s theory is what she calls the Intrinsic Motivation Principle of Creativity. People are most creative when they feel motivated primarily by the interest, enjoyment, satisfaction, and challenge of the work itself – not by extrinsic motivators like rewards, deadlines, or evaluation pressures. Research by Amabile and colleagues consistently showed that when people focus on external rewards, their creative output declines. When they are absorbed in the work for its own sake, it rises.

This has significant implications for educational settings. Amabile’s multi-year study tracking workers across seven companies found that money does not foster creativity – people doing innovative work do not focus daily on salary or bonuses. What drives creative performance is passion for the work itself. Classrooms and workplaces that prioritise autonomy and genuine engagement are therefore more likely to produce creative thinking than those dominated by high-stakes testing and external pressures.

Mihaly Csikszentmihalyi and the systems model

Mihaly Csikszentmihalyi took the social context argument even further. His Systems Model of Creativity insists that creativity is not solely a property of individual minds – it emerges from a dynamic interaction between three elements:

  • The individual – with their knowledge, thinking styles, and motivation
  • The domain – the set of rules, practices, and accumulated knowledge within a field (e.g., music, mathematics, or architecture)
  • The field – the community of experts and gatekeepers who evaluate and validate creative contributions

Csikszentmihalyi emphasised that creativity does not occur in isolation but emerges from the interaction between individuals, their cultural domain, and the field of experts who validate ideas. An idea is not truly creative until it is recognised as such by the relevant community – which means that social validation is built into the very definition of creative achievement.

Csikszentmihalyi is also widely known for the concept of flow – a state of complete absorption in a challenging but manageable task, where self-consciousness dissolves and performance peaks. He argued that creativity results from the interaction between a person’s thoughts and a sociocultural context, and that the flow state is one of the most reliable conditions for creative output. Environments that enable flow – through appropriate challenge, autonomy, and feedback – are environments where creativity can flourish.

The investment theory: creativity as a strategic choice

The most distinctive modern theory of creativity comes from psychologists Robert Sternberg and Todd Lubart, who proposed a striking economic metaphor in the early 1990s: creative people operate like savvy investors. They buy low and sell high – but in the currency of ideas.

Buying low, selling high in the world of ideas

According to Sternberg, creative individuals generate ideas that, at the time, are viewed as novel and perhaps slightly ridiculous. This is “buying low” – investing in concepts that others dismiss or overlook, precisely because they have not yet gained acceptance. The creative person persists, develops the idea, persuades others of its value, and when the idea becomes widely appreciated, they move on – “selling high” – to pursue the next undervalued notion.

Historical examples illustrate this pattern clearly. Stravinsky’s Rite of Spring provoked riots when first performed; Bizet’s Carmen was ridiculed and immediately closed. Years later, both were celebrated as masterpieces. The Investment Theory predicts exactly this dynamic: genuine creative contributions frequently face initial rejection before eventually gaining recognition.

Critically, Sternberg argues that creativity is, to a large extent, a decision. Creative people decide to buy low and sell high – they generate ideas that defy the crowd, and once they have persuaded many people, they move on to the next unpopular idea. This reframes creativity not as an innate mysterious talent, but as a willingness to tolerate discomfort, resist conformity, and persist against resistance.

The six resources for creativity

According to the investment theory, six distinct but interrelated resources must converge for creativity to occur: intellectual abilities, knowledge, thinking styles, personality, motivation, and environment. These are not independent – they interact. For instance, the theory identifies three types of intellectual ability as especially important:

  • Synthetic intelligence – the ability to see problems from new angles and think outside established frameworks
  • Analytic intelligence – the capacity to evaluate which of one’s ideas are actually worth pursuing
  • Practical intelligence – the skill to communicate and sell new ideas to others

Buying low and selling high typically means going against the crowd – so creative individuals must be willing to stand up to conventions, tolerate ambiguity, take reasonable risks, and believe in the value of what they are doing even when others do not. This personality dimension is what separates those who have original ideas from those who act on them.

The Investment Theory also highlights that the greatest obstacle to creativity is often internal, not external. Sternberg’s research suggests it is less about structural constraints and more about the self-imposed limits people place on their own thinking – the unwillingness to pursue ideas that feel socially risky or professionally unconventional.

What these theories tell us together

Taken together, these four approaches offer a layered picture of creativity. The mystical view reminds us that creative experience can feel transcendent and deeply personal. The psychometric approach gives us tools to identify and nurture specific cognitive skills. The social psychological perspective shows that motivation and environment are not background noise – they are active ingredients. And the investment theory reframes creativity as a courageous, strategic act: choosing to back ideas before the world is ready for them.

Each theory corrects a blind spot in the others. Guilford’s model tells us what cognitive skills to develop; Amabile and Csikszentmihalyi tell us that those skills will only activate in the right motivational and social climate; Sternberg and Lubart remind us that even with the right skills and environment, creativity ultimately demands a decision – to pursue an unpopular idea with conviction.

For educators, these theories carry a consistent message: creativity is not a fixed gift distributed unequally at birth. It is shaped by how we teach, what we reward, what environments we create, and whether we encourage students to pursue ideas that don’t yet have consensus approval.
