Innovation in education is often misunderstood as something grand-an overhaul of the entire curriculum or the introduction of expensive technology. In reality, the process of innovation in the classroom is a structured, cyclical activity that any teacher can engage in, starting with a single classroom problem. It is deeply intertwined with research, reflection, and a willingness to refine one’s practice based on real feedback. Understanding how this process works-and the roles teachers play within it-is essential for anyone committed to improving learning outcomes.

Innovation in education is not an overnight transformation. It is a carefully planned cycle that begins with identifying a problem and ends-if it ever really ends-with a refined, improved approach. Educational change does not mean substituting one practice for another; it means subjecting existing practices to thoughtful challenges and gradually improving them. The key stages of this cycle are well-established:
- Identifying the problem: Before any innovation can take place, teachers must recognize where students are struggling or where there is genuine room for improvement. This might involve analyzing test results, observing student behavior, or gathering feedback from students and parents.
- Research and exploration: Once the problem is identified, teachers explore potential solutions-new teaching methods, educational technologies, or changes to the classroom environment itself.
- Trial and implementation: The new approach is tested, often in a small-scale, experimental way within the classroom.
- Evaluation: Teachers assess the outcomes through student performance data, classroom observations, or direct student feedback.
- Refinement: Based on what the evaluation reveals, the approach is tweaked, restructured, or replaced entirely if necessary.
This five-stage loop does not stop after one round. Action research is iterative-plans are created, implemented, revised, then implemented again, making it an ongoing process of reflection and revision rather than a one-time experiment.

Many educators plan innovations carefully but underestimate the importance of the evaluation phase. Feedback loops provide valuable insights that allow teachers to refine their teaching strategies-without them, even well-designed innovations can drift in the wrong direction. The trial phase is where the real learning happens, for the teacher as much as for the student.

Using feedback as a driver for dialogue supports a co-creative classroom environment where students and teachers share information about teaching and learning. When teachers collect feedback at multiple points-not just at the end of a lesson or unit-they gain a more accurate picture of what is and isn’t working. Closing the feedback loop, therefore, is not just a data exercise-it is a relationship-building practice that strengthens trust between teacher and learner.

Research is the foundation of education innovation, and the most successful classroom innovations are those backed by systematic observation and analysis. This is where action research becomes a critical tool.
Action research as the engine of innovation
Action research is an approach to educational research commonly used by practitioners to examine and ultimately improve their pedagogy and practice. Unlike formal academic research, action research is carried out by the teacher themselves, within their own classroom, with their own students. Action research is dynamic and participatory-it enables teachers to understand, analyze, and reflect in order to address classroom challenges while building robust teaching practices. Crucially, as Kurt Lewin observed, practitioners are far more likely to make meaningful changes to their own practice when they study it themselves-making action research an investigative, empowering, and reflective process.
Action research not only supports the expansion and deepening of teachers’ knowledge base but also fosters the development of key professional competences vital for addressing the challenges of pedagogical practice. In other words, when teachers engage in action research, they are not just solving a classroom problem-they are growing as professionals.
The innovation cycle mirrors the action research cycle
The parallels between the innovation cycle and the action research cycle are not coincidental-they are structurally the same process. Both begin with a question or problem, move through planning, implementation, and evaluation, and loop back to refinement. The reflective knowledge that educators generate through their pedagogy is the amalgamation of formal knowledge enacted in the classroom, making it uniquely situated and practically powerful. Action research gives this knowledge a formal structure so it can be systematically used and shared.
The role of reflection in driving innovation forward
Reflection is the connective tissue of the innovation process. Without it, trial and evaluation become mechanical exercises rather than meaningful learning experiences. Donald Schรถn’s concept of “reflection-in-action” describes how, when a practitioner reflects on their practice, they become a researcher in the practice context-constructing new understanding about unique situations rather than simply applying pre-existing rules. This kind of active, metacognitive reflection is what distinguishes a truly innovative teacher from one who merely tries new things.
When teachers reflect on their teaching practices, their awareness increases, allowing them to unlearn ineffective methods that may have undesirable effects on the student learning experience. Reflection is therefore not a soft or optional add-on-it is a rigorous, professionally essential practice that feeds directly into the refinement stage of the innovation cycle.
The triangular relationship: reflective practitioner, change agent, and innovator
The most effective teacher-innovators do not occupy just one role-they simultaneously occupy three interconnected roles that reinforce each other. Understanding this triangular relationship helps explain why some teachers drive lasting educational change while others struggle to make innovations stick.
The reflective practitioner
A reflective practitioner is someone who constantly evaluates their own practice, considers what works and what doesn’t, and makes informed decisions about how to improve. Reflection through action research enables practitioners to become aware of the values that drive their work and gives a sense of purpose. This role is the foundation of the triangle-without genuine reflection, neither the change agent nor the innovator role can be sustained.
Reflective practice allows both pre-service and in-service teachers to pause and take a careful look at what is actually happening in their classrooms-examining beliefs, methods, and assumptions. This creates the self-awareness necessary to innovate with purpose rather than novelty.
The change agent
A change agent is someone who actively seeks to bring about meaningful, systemic improvement. In the educational context, this means not just adopting new tools or methods within one’s own classroom, but also inspiring and leading others in the broader pursuit of change. As Michael Fullan argued, systems do not change themselves-people change them, and educational change depends fundamentally on what teachers do and think. Teachers who embrace the change agent role challenge the status quo, advocate for shifts in curriculum design, and help build a school-wide culture of innovation. Early career teachers, in particular, can bring fresh perspectives and innovative professional potential even when they are new to the profession.
The innovator
Innovative teaching is the process of proactively introducing new strategies and methods into the classroom to improve academic outcomes and address real problems. The innovator role is where research and reflection translate into concrete classroom action. By nature, innovative teaching adapts to different classes and brings out a teacher’s creativity-with the best innovative approaches for one class potentially being quite different from those that work for another. Importantly, design thinking-the process of defining, ideating, prototyping, and refining-helps teachers build practical innovations that can be tested, learned from, and improved.
How the three roles reinforce each other
These three roles form a triangle because each one depends on and strengthens the others. The reflective practitioner generates the self-awareness and evidence needed to act as a change agent. The change agent creates the conditions-both within and beyond the classroom-for sustained innovation. And the innovator, by experimenting and refining, produces new knowledge that feeds back into the reflective practitioner’s cycle. Remove any one of the three, and the process weakens. A teacher who innovates without reflecting risks repeating mistakes. A change agent without an innovator’s mindset may push for change without practical solutions. And a reflective practitioner who never acts as a change agent keeps their insights private rather than transforming their school community.
Best practice in education represents centuries of incremental improvements, each building on teaching research and the developments that came before it. Today’s classroom innovators are part of this long tradition-not reinventing education from scratch, but adding their own carefully researched, reflectively practiced, and collaboratively shared contributions to it.
