Not all learning happens at a desk with a textbook open. In fact, some of the most durable knowledge we carry has been picked up without any deliberate effort at all – during a conversation, while watching a film, or simply by navigating a new environment. This quiet, unplanned process is called incidental learning, and it plays a far bigger role in human development than most people realize. Understanding how it works – and how to harness it – can transform the way educators think about teaching and the way learners approach everyday life.

What is incidental learning?

According to ERIC (Educational Resources Information Center), incidental learning is unintentional or unplanned learning that results from other activities. It is not the goal of what a person is doing – it is a byproduct. A child who picks up new vocabulary while playing a board game, a new employee who absorbs workplace culture simply by observing colleagues, or a traveler who learns about local customs by getting around a foreign city – all of these are instances of incidental learning in action.

As noted in Discourses on Learning in Education, incidental learning is distinguished from both implicit learning and informal learning, though the three are often confused. Implicit learning happens completely below the level of conscious awareness. Informal learning, meanwhile, is usually intentional – the learner has a goal – even if it is not highly structured. Incidental learning sits in its own space: it may or may not be conscious, but its defining characteristic is that learning was never the purpose of the activity in the first place.

It is also worth separating incidental learning from formal learning. Formal education is largely driven by extrinsic motivation – students learn what is prescribed in order to pass an exam or earn a grade. Incidental learning, by contrast, draws on intrinsic motivation: learners are engaged because the activity itself is interesting or relevant to them, and knowledge accumulates as a natural side effect.

How incidental learning happens: the key mechanisms

Incidental learning is not random. Research on cognitive processes shows that several mental mechanisms make it particularly effective – and they operate even without the learner’s conscious direction.

Implicit memory and automatic processing

One reason incidental learning sticks is that it often engages implicit memory systems – those that operate below conscious awareness. When new concepts appear in meaningful, real-world contexts, learners naturally connect them to what they already know through what researchers call elaborative processing. This is why a word heard repeatedly in natural conversation is often retained better than the same word memorized in isolation from a vocabulary list.

Multisensory engagement and emotional context

Real environments typically involve multiple senses and emotional engagement, both of which significantly strengthen memory formation and recall. When you learn something in a moment of genuine curiosity or mild surprise – not in a test context – that emotional texture helps encode the information more deeply.

Natural spaced repetition

Another underappreciated mechanism is that incidental learning frequently involves encountering similar information across different contexts over time – what researchers call natural spaced repetition. Seeing a concept resurface in a podcast, a casual conversation, and a film clip over several weeks reinforces retention far more effectively than a single concentrated study session.

Where incidental learning occurs

Incidental learning occurs across a wide range of contexts – it is certainly not limited to educational settings.

In classrooms

Even within formal schooling, students absorb a great deal beyond the stated curriculum. They pick up social norms, communication styles, problem-solving habits, and attitudes toward knowledge simply by being in a learning environment. This is sometimes called the hidden curriculum – the implicit lessons that run alongside explicit instruction.

In the workplace

The workplace is one of the richest arenas for incidental learning. Victoria Marsick and Karen Watkins, whose foundational 1990 work on informal and incidental workplace learning remains highly influential, argued that incidental learning happens as people take on new tasks, watch experts in action, engage in professional conversations, and navigate unexpected challenges on the job. A review of their model found that as much as 70% of all workplace learning may be informal or incidental in nature – far outpacing what occurs in structured training programs.

Through media and technology

Digital environments create unique opportunities for incidental knowledge acquisition. Research on second-language learning has shown that watching television in a foreign language – even purely for entertainment – can lead to meaningful gains in vocabulary and formulaic language, particularly when learners have some prior exposure to the language. The same principle applies to podcasts, social media, and documentary content consumed for leisure.

The role of attention in incidental learning

A common misconception is that incidental learning requires no attention at all. In reality, attention is the gateway through which incidental learning passes. Research on attention and incidental memory confirms that even when a person is not intentionally trying to learn, their attentional focus on an environment or task directly influences what they retain. Information that falls completely outside a person’s attentional field is unlikely to be encoded at all.

This is why object relevance matters so much. People remember things that are personally meaningful or contextually significant. In one study, participants showed poor recall for the location of fire extinguishers in a building – but researchers predicted that volunteer firefighters, for whom such details are professionally relevant, would perform notably better. Attention is not just about looking; it is about what you are primed to notice based on your goals, interests, and prior knowledge.

This also explains why incidental learning can vary so much between individuals exposed to the same environment. Two students watching the same documentary will walk away having absorbed quite different details, depending on what each was already curious about or attentive to.

The role of motivation in incidental learning

Motivation plays a subtler but equally important role. Incidental learning draws fundamentally on intrinsic motivation – the learner is engaged in an activity they find interesting or enjoyable, and that engagement creates a fertile cognitive state for absorbing related information. When someone is genuinely curious about something, they are more alert to relevant details, more likely to ask questions, and more open to making connections between new and existing knowledge.

This is meaningfully different from the extrinsic motivation that drives most formal study, where the reward (a grade, a certification) is external to the activity itself. Classic research in educational psychology has shown that motivational level affects not just how much people learn incidentally, but what they learn – higher motivation toward a topic leads to greater uptake of incidental information related to that topic, even when learners are not formally focused on it.

It is worth noting that motivation does not need to be directed at learning itself. A person motivated to complete a project, win a game, or explore a new city will incidentally absorb knowledge relevant to those goals. The learning is a byproduct – but it is not a random one.

Incidental learning vs. intentional learning: not a competition

A key insight from research is that neither incidental nor intentional learning is inherently superior – each has its strengths depending on the context. When a professional needs to master a complex technical subject quickly and precisely, intentional learning is clearly more efficient. But when the goal is gradual skill development, language acquisition, social learning, or deepening familiarity with a domain, incidental learning can be remarkably effective – and far less effortful.

In practice, the two forms of learning coexist constantly. A student attending a history lecture (intentional learning) might also pick up the teacher’s analytical habits, rhetorical style, and attitude toward evidence (incidental learning) – all without that being part of the lesson plan. The challenge for educators is to recognize and honor both dimensions of what happens in a learning environment.

There is also a potential downside to incidental learning worth acknowledging: because it is learner-evaluated and unstructured, it can result in misconceptions – partial or inaccurate knowledge that goes unchallenged because it was never formally tested. This is why critical reflection, as Marsick and Watkins emphasized, is essential to converting raw incidental experience into sound, usable knowledge.

Strategies to enhance incidental learning outcomes

While incidental learning cannot be fully controlled – that would make it intentional – educators, trainers, and learners themselves can create conditions that make it more likely and more productive.

Design rich, stimulating environments

Environments that are varied, visually engaging, and contextually relevant naturally generate more incidental learning. Embedding learning opportunities within daily routines – turning ordinary activities like classroom transitions, morning meetings, or workplace walkthroughs into structured but low-stakes encounters with new information – is one of the most practical approaches. The key is that the environment does the work, not a formal lesson plan.

Follow the learner’s lead

One of the most effective principles from incidental teaching practice – particularly in early childhood and special education – is to follow the child’s or learner’s natural interests. When the topic or activity already motivates the learner, incidental learning of adjacent knowledge happens organically. As educational theorist Roger Schank put it, the trick is not to teach facts directly, but to make them part of the path toward something the learner already wants to know.

Encourage curiosity and reflective thinking

Critical reflection, proactivity, and creativity are essential conditions for enhancing incidental learning outcomes. Learners who habitually ask “why” and “how” as they engage with activities are far more likely to extract useful knowledge from their experiences. Teachers can support this by building brief reflective pauses into activities – not formal assessments, but simple prompts that invite learners to notice what they have picked up along the way.

Leverage social and collaborative settings

Working alongside others – in group projects, peer discussions, or shared problem-solving – exposes learners to different thinking styles, vocabulary, and approaches they would not have encountered alone. Social and collaborative environments are among the most consistently productive contexts for incidental learning, particularly for developing interpersonal skills, professional norms, and domain-specific language.

Use educational games and simulations

Games and simulations are one of the most powerful tools for generating incidental learning deliberately. Educational games help students learn material in a fun and intuitive way – the learning is real, but it is not experienced as the point of the activity. This approach works particularly well when factual content needs to be embedded in an engaging context. Older examples include geography games that taught US state capitals through road-trip simulations; modern equivalents range from language-learning apps to VR environments that embed content learning within experiential scenarios.

Implications for teachers and learners

For teachers, the most important takeaway is that learning never stops at the edge of the formal lesson. The culture of a classroom, the way a teacher models curiosity and intellectual humility, the conversations that happen before and after instruction – all of these are potent incidental learning environments. Building key concepts into daily classroom routines, rather than confining them to dedicated lesson slots, is one practical way to harness this.

For learners, awareness itself is a strategy. Recognizing that you are constantly absorbing information from your environment – and intentionally placing yourself in rich, engaging, socially stimulating contexts – means you can multiply your learning without adding to your cognitive load. Reading widely, engaging in professional communities, traveling, consuming media thoughtfully, and working collaboratively are all ways to increase the density of incidental learning in everyday life.

The Marsick and Watkins Incidental Learning Model captures this well: learning in the real world is triggered by a gap or a challenge, proceeds through exploration and experimentation, and is consolidated through critical reflection. That cycle happens constantly – in and out of classrooms, throughout the lifespan. The question is not whether incidental learning is happening. It always is. The question is whether we are creating conditions in which it can be its most productive.
