When a training program is designed well, learners don’t just receive information – they build skills that actually stay with them. That outcome depends significantly on how people are trained, not just what they’re taught. Two approaches that consistently prove their worth in this regard are experiential learning and on-the-job training (OJT). Both are grounded in the idea that people learn most durably when they are actively doing, not passively watching. In technology-based training programs especially, where skills need to translate immediately into workplace performance, these approaches are not optional extras – they are fundamental to effective design.

What experiential learning actually means

Experiential learning is a structured process in which knowledge is built through direct experience, followed by reflection and application. Psychologist David Kolb formalized this into a four-stage cycle: Concrete Experience (doing or encountering something), Reflective Observation (thinking about what happened), Abstract Conceptualization (drawing conclusions and forming principles), and Active Experimentation (applying those principles in new situations). Each stage feeds into the next, making learning a continuous and self-reinforcing cycle rather than a one-time event.

Kolb’s model, published in 1984, rests on a core idea: knowledge is created through the transformation of experience. This means that simply encountering information – reading a manual, watching a video – is not sufficient. Learners must process, interpret, and act on that information for genuine learning to occur. When all four stages of the cycle are engaged deliberately, what Kolb described as “deep learning” takes place.

It’s also worth noting that this is not a new idea. John Dewey, one of the founding voices in modern education, argued for a five-step model that similarly emphasized real, meaningful situations, natural curiosity, guided inquiry, reflection, and application. Dewey’s insistence that learning must connect to genuine experience laid the groundwork for how instructional designers think about training today.

Real experiences vs. artificial experiences in training

One of the most important decisions a training designer makes is choosing the type of experience that anchors the learning. There are two broad categories: artificial experiences and real experiences, and understanding the difference between them matters a great deal for learning outcomes.

Artificial experiences: useful but limited

Artificial experiences are simulated environments – created through software, virtual reality, or role-play scenarios – that approximate real-world conditions. They have clear advantages. Simulation training allows learners to practice complex tasks in a controlled, risk-free setting. Learners can repeat scenarios as many times as needed, receive immediate feedback, and build confidence before they encounter live situations. In high-stakes fields like aviation, healthcare, and defense, simulations are not just useful – they are essential.

However, artificial experiences have a ceiling. No matter how sophisticated the simulation, it cannot fully replicate the unpredictability, social complexity, and contextual nuance of the real workplace. Research reviewing the implementation of Kolb’s cycle found that the weakest stages in most training programs are Concrete Experience and Active Experimentation – precisely the stages that require embodied, real-world participation. When simulations substitute for genuine experience rather than prepare learners for it, the transformative potential of experiential learning is diminished.

Real experiences: where durable skills are built

Real experiences are grounded in actual work tasks and the genuine challenges of the workplace. They develop not only technical skills but also critical thinking, problem-solving, and the ability to adapt to conditions that cannot be scripted in advance. Active engagement with hands-on, practical tasks provides the most vivid source of feedback and the deepest memory traces – the kind that supports reflection and genuine conceptual change.

The instructional value of real experience is also supported by one of the most widely cited frameworks in professional development: the 70-20-10 model. This model suggests that 70% of learning comes from job-related experiences, 20% from interactions and coaching, and 10% from formal training events. The implication for course designers is clear: if the majority of meaningful learning happens through real work, then training programs must be designed to facilitate and extend that work – not just precede it.

On-the-job training: learning embedded in real work

On-the-job training (OJT) is a method where employees acquire skills directly while performing actual job duties, typically under the guidance of a mentor or supervisor. Unlike classroom or eLearning formats, OJT embeds learning into daily workflows, making it practical, contextual, and immediate. According to a 2025 industry report, 68% of employees identify on-the-job training as the most beneficial learning method – reflecting a strong preference for training that is tied to real tasks rather than abstract formats.

OJT is also the most widely used form of informal training. By some estimates, 80 to 90 percent of employee learning occurs through on-the-job experience, which makes it a dominant force in skill development whether organizations consciously design for it or not. The question is not whether OJT happens – it always does – but whether it is structured well enough to be reliably effective.

What makes OJT work

Research on OJT effectiveness points to four key instructional skills that distinguish excellent trainers from average ones. A study of 715 employees across 22 firms found that the best OJT trainers: (1) set stretching objectives for trainees, (2) monitor progress consistently, (3) provide positive and constructive feedback, and (4) actively promote reflection on results. These four behaviors directly map to the stages of Kolb’s experiential learning cycle – the best trainers are, in effect, facilitating the full cycle of experiential learning within a real work context.

The practical benefits are well-documented. OJT improves retention of knowledge because learners are actively applying skills rather than passively receiving them. This active involvement enhances the ability to recall and use training content effectively, leading to better long-term retention. It also reduces ramp-up time, accelerates skill development, and builds employee confidence faster than classroom-only training.

The limits of OJT without structure

OJT without design is just experience – and experience without reflection is not the same as learning. If the trainer models poor habits, the trainee learns those poor habits. If there is no structured feedback loop, skill gaps go unaddressed. One of OJT’s known disadvantages is that a trainer’s shortcomings – whether in technical knowledge or communication – can directly shape the quality of what is passed on. This is precisely why OJT needs to be treated as a deliberately designed component of a training system, not a spontaneous byproduct of putting new employees next to experienced ones.

How experiential learning and OJT work together in technology-based training

In technology-based training programs, the most effective designs treat experiential learning and OJT as complementary, not competing. The overall principle is straightforward: use structured learning experiences – including simulations and guided activities – to build foundational knowledge, then anchor that learning through real work application with adequate mentoring and reflection.

A concrete example helps illustrate this. Consider a training program for a software development team learning a new programming language. Rather than relying solely on tutorials or instructional videos, the training is designed so learners write actual code for real project features under the supervision of a senior developer. The hands-on work, combined with structured mentoring, develops both technical competence and problem-solving ability in a way that passive instruction cannot.

Another example: a sales training program might begin with role-play exercises where participants practice handling objections and closing deals in a low-stakes environment. The next phase moves into OJT, where learners apply those same skills in actual customer interactions, with structured feedback from managers afterward. This cycle of learning, applying, and reflecting ensures that training produces both capability and confidence – not just familiarity with content.

What makes this integration powerful is that it addresses the central weakness of most training programs: the gap between knowing and doing. Reflection is a critical element that elevates simple experience to a genuine learning experience. When designed well, the movement from artificial to real experience – with deliberate reflection at each step – closes that gap in a way that neither approach can accomplish alone.

Designing for real-world application: key principles

For training designers working in technology-based contexts, integrating experiential learning and OJT into courseware requires attention to a few foundational principles.

Anchor learning in real tasks. Where possible, training activities should mirror the actual tasks learners will perform on the job. The closer the training environment is to the real work environment, the more directly skills transfer. Aligning scenarios with actual work experiences means learners gain knowledge that directly applies to their roles from the start.

Build in structured reflection. Experience without reflection produces habit, not learning. Every experiential training component – whether a simulation, a job rotation, or a supervised live task – should include a formal reflection stage. This can take the form of debriefs, learning journals, peer discussions, or structured feedback sessions with supervisors.

Use artificial experiences as preparation, not replacement. Simulations and virtual environments serve an important purpose: they allow learners to build baseline competence and confidence before they enter real work situations. Once learners perform well in simulations, they can be moved into OJT and real work situations with greater readiness – and simulations can also help identify skill gaps that on-the-job observations then confirm.

Design OJT with clear structure. Effective OJT depends on selecting the right mentors, setting clear objectives, and establishing regular feedback touchpoints. The most effective OJT programs record progress over time, give individualized feedback, and adapt to the pace of each learner rather than applying a one-size-fits-all schedule.

Evaluate outcomes, not just completion. The measure of a well-designed experiential training program is not whether learners finished the course – it is whether they can perform the required tasks independently and accurately in real work conditions. Evaluation should be tied to observable on-the-job behavior, not just test scores or quiz completion rates.

Why this matters for training effectiveness

The shift toward experiential learning and on-the-job training is not a trend – it reflects a growing understanding of how skill development actually works. Memorable learning doesn’t come from books or tests. It comes from doing something, experiencing the consequences, reflecting on what happened, and adjusting behavior accordingly. This cycle is exactly what Kolb described, and it is what the most effective training programs are built around.

For technology-based training specifically, the stakes are high. Technology skills can become outdated quickly, and the only way to develop adaptable, durable competence is to train people in conditions that require genuine problem-solving – not just recall. Adults learn best when they are directly involved in experiencing the learning, not when they are memorizing definitions from a screen. Training programs that prioritize real-world application over content delivery are not just more engaging – they produce demonstrably better outcomes, both for individuals and for the organizations they work in.
